So they just upped fueling so much the injectors were more or less constantly pissing diesel into the cylinders instead of injecting the precise needed amount at the right time. Although there is a sort of method behind the madness, since the excessive amount of fuel helps to keep cylinder temperatures down, and thus helps avoiding a worst-case internal meltdown. To properly tune a diesel, you need to monitor exhaust gas temperature right as it exits the head and enters the exhaust manifold, because too high temperature can roast valves or the pistons (what often happens), and if you want to keep the temperature down as you push the engine hard, invest in a good water&methanol injection kit. Watch your EGT, and if going full-retard, get a water+methanol kit, they're actually cheap and easy to use nowadays. And even with old mechanical diesel, you can tune most of them properly In that case, it's all about correct pump boost needle (if boosted), and swapping the internals in the injectors (often stiffer springs or shimmed springs, and different injector nozzle needle and nozzle housing)
