Don't think it should be in a folder called sandskin, it needs to be the exact path it is in the GCF files so the game knows which file to replace

no it dont, this is not a material skin this is a model skin, there u can set the path to the materials, instead of overwriteing the materials.

oh, well I just followed "Icecoldfreeze" on Youtube, and it worked for him with not leading the SMD to the vtf tex.
Try making the model use a different material path if possible, then you know where the materials should be and it will also make it easier to uninstall if the downloader wants the normal sandvich back.
You should check if the model works in Half Life Model Viewer before going in game.
You should post in the TF2 Mod Emporium next time.
