Try to be as creative as possible. Something that would change gameplay for that class.

The UberCharger:
+ Ubercharge meter can go over 100% (maybe a maximum or something.
+ -10% less ubercharge drain rate (so when you uber someone the speed is 10% slower)
- -25% Ubercharge build rate
- If ubercharge meter is over 100 and you are not healing someone it will slowly reduce to 100 (like buffed health)
Its meant for long term medics

The bullets are radiative, causing the target to be marked for death.
+15% more damage
-100% ammo ( 18 on scout, 100 on engineer)
-100% clip size (6 bullets)
My ideas not too good, but lets admit engineer/scout need a new pistol.

I've always wanted revolvers for more classes (sniper, engie, scout) and fists for all classes (including stuff like the gunslinger or maybe gauntlets for the Demo).
Hmm...Maybe a sticky timebomb for the Demoman?
Sounds generic, but let me explain this a bit. It's mechanic is to act as a timed ambush. Your speed is increased so you can run away more efficiently. You throw a pipe at a soldier, he gets pissed and charges at you. While running behind a corner, you slap the explosive on the wall. Three seconds later, the soldier charges around the same corner, runs past the explosive and then it goes off, dealing the finishing blow.

The Demoman was more of a trap lurer in his Meet The Team-video. I'd want this to return to an extent. He would have these explosives with a set timer. It could be set to anything when you use it. Say, 5 seconds? Press 5 on your numpad. Stick it to any surface. It flies like a stickybomb to walls, ceilings...anywhere. Now, here is the gimmick. It deals 300 damage from behind but the frontal damage cannot kill any class if at full health. This would need you to actually lead the enemy into the trap, make sure he doesn't see it and try to make him focus all his attention on you. When he charges at you and the timing is good, he gets blown to smitheroons.
Stats are actually trivial, but just a quick summary of how this thing would work:
-Throw to a surface with desired time (max 30 seconds)
-Attaches to any wall, ceiling...anywhere like a sticky
-300 damage from behind regardless of splash range, 100 damage frontally.
-Behind counts as a 90 degree angle from behind.
-Looks like a C4 from Counter Strike

Optionally, you could just have a remote detonator in hand. However, it would be visible so you'd also have to be cunning when to take it out or the enemy realizes you've been leading him into a trap. This would replace your sticky launcher which more or less does the same job. It's a spam weapon however. This would be a bit more geared towards defense and is a lot more faster to deploy. You just slam one brick of explosives behind a corner and wait for them to rush with their Kritz and heads full of eyeballs. Then kaboom, rush hour is over.
You'd have 16 bombs max and you can only set one at a time. Criticism?
