the ji upgrades secured a meta more than ever and were/are also pretty gamebreaking. One of the rare cases where getting nothing at all would've been a better option since this was clearly not done by the same people who, say, did this.

In a perfect world, where the comic's were actually Bi-Weekly, I wish Gray Mann got more as a character. He was literally TF's first villain, and a powerful one at that. Yet in the "doesn't take itself seriously" atmosphere of the TF comics, he was done away with rather abruptly.
I would argue that the Administrator was TF2's first villain. In fact, no, I'm pretty sure by any definition, she was the first villain, explicitly so in the WAR! comic.
I was very disappointed in Gray Mann's death.
What if Gray's death was Rian Johnson style "subverting expectations"
Grey went out like a punk but they made up for it with the Heavy vs Heavy fight. I re-read all the comics a few days ago on a whim, forgot how legitimately funny and engaging they were. For as fucking nonsensical as TF2 is, it's extremely well-written; the bit about the Demoman's conversation with little cartoon versions of his internal organs (only for them to learn how to ferment bone marrow and turn his bowels into a distillery) is fucking brilliant, even moreso when they reveal that that's how they defeated the leech-robots.
Team Fortress 2 and A Hitchhiker's Guide To The Galaxy are proof that things can be absurd and hilarious without sacrificing good writing and characterization
All we need is for snipers mom in the rocket to ram the mvm robot carrier at lightspeed while the engineer betrays the administrator and fights off the rest of the team with Olivia, who refuses to join him afterward. And then some kid in a barn in 2fort picks up a shotgun and starts fighting over a control point. Team fortress 3.
Speaking of, I always see people saying "oh they could never get away with making Team Fortress 3", but what if they literally just linked it up to your Steam backpack and allowed you to transfer all your items over? Like, what if they made a TF3 that had the same basic bones of TF2, but was basically just a massive visual/mechanical overhaul? Like, Smash Ultimate re-uses a lot of assets from Smash 4 like character models and rigs and audio and whatnot, despite playing very differently in terms of speed, physics, etc. So what if a sequel operated under the same principle? TF2 remains the way it is (aside from the occasional bug-fix or quality of life update), while TF3 is very similar from a visual standpoint (all the designs are more or less the same, just prettier) but plays in a way much more suited to a modern, fast-paced e-sport. You can still wear all your old hats and use all your old weapons, but it won't play remotely the same. I know it'll never, ever happen ("hurr hurr Valve can't count to 3"), but it's interesting to think about. Imagine the reaction if fucking Team Fortress gets to number 3 before Half-Life.
A lot of items and maps officially in TF2 aren't made by Valve, they'd have to contact each individual content creator and settle the revenue or outright buy their models/maps. In addition, sprucing up old items so they look good; similar to the revamp of Last Breath, and finally doing all the work to make the maps shiny and nice looking. To put it simply, it's a fuckton of work and money to make TF3 have everything TF2 has but better.
It was a pity that a lot of the TFC mercs went out as easily as blowing a candle. We didn't get to know too much of them; only their names, identity for their Pyro, some hint of backstory related to their Sniper's eyes - and maybe the doubts of their Soldier and Scout about fighting the TF2 mercs. Hell, there hasn't been one bit of exposition between the TFC and TF2 Engineers, and those two are father and son for crying out loud. And you can't even refer to different team colors; Dell's worn a BLU uniform throughout this comic series, even when everyone else from his team is in RED colors.

Apparently Poker Night 2 is joining the myriad of games with TF2 achievement items that will no longer be available on Steam (official announcement from Telltale staff here). The store page is still up but you can only buy the first Poker Night now.

There's no material that firmly alleges that Fred and Mr. Conagher are the same person. Only the assumption based on the fact that they're both Engineers from the same time period. Like if you still don't believe that there's more than 1 of each class, you'd be hard pressed for an actual explanation for how a war lasted as long as it has.
