I've been trying to get some sprays to work properly in-game, but I can't get them to be transparent; they always end up with a gray or black border.
The original images are static GIFs with transparency. I tried just converting them with VTFEdit, but they got a gray border; according to my unverified sources, VTFEdit doesn't read the alpha properly on GIFs.
I also tried converting them to .tga first, but after converting them to .vtf I just got a black border instead. I also tried directly importing the .tgas into TF2, but I got an error about not using a supported TGA format or something.
Checking the alpha flags in VTFEdit doesn't work; I click on the checkbox, but nothing happens (other flags work properly).
What am I doing wrong?
The gif you're using probably doesn't have a resolution that is a power of 2.
It probably is too large. (Max spray size is ~120 kB)

I set VTFEdit to resize to a power of 2.
They're all under 2 kB.

A bit late but, GIFs can't be transparent. Use PNGs instead.

Easiest way, I think, is with VTFedit. Get it here: [url]http://nemesis.thewavelength.net/index.php?c=178[/url]
Then, make sure the image you want is a 256x256 .png for best results. Now, in VTFedit, do FILE>IMPORT, and open the image you want. Hit OK, as the default settings are usually fine. Then, when your image comes up, make sure these are checked so you can have a high quality spray:

Next, from the top drop down menu, check OPTIONS>AUTO CREATE VMT. Then just save it in:
Steam\steamapps\*username*\team fortress 2\tf\materials\VGUI\logos
Even .png's with transparency work with this method.
Yeah, that's pretty much the easiest way I know of so far. Plus it doesn't fail like the plugin for photoshop does sometimes.
