Does the item have jigglebones? If so you need to bake procedural bones by right-clicking the animationset and going to utilities and selecting bake procedural bones.

It's the baby pyro set from the Halloween Special that I'm currently trying to get in, but I've had this problem with everything I used from the event (which was quite a lot) and a few mods before, ever since TF2's .vpk update whenever that was
