hotrod and I have been putting together the materials for a scout taunt where it's a moving taunt with an M1/M2 function akin to mannrobics
we havent gotten every single thing in concept form like this but I can provide bountiful materials and images and videos of what else we'll be going for

You're gonna want to specify what they're for, but by most standards they seem quite flat.

For wood i would suggest adding wood grain and edge highlights where applicable. For metal you'll want more independent brushstrokes and edge wear when applicable.
I'd suggest studying the textures in game for a better idea of what you should strive for.

Someone made a topic about it on SPUF and I honestly kind of agree it feels weird if anyone hasn't done it yet.
But, has anything ever though about making a demoman misc that just replaces the pills on his chest with stickies. Possibly either Standard Stickies, Scottish resistance Stickies, quickie-launcher stickies, maybe even iron bomber pipes?
I mean, concept seems sound and simple enough to do.
Pyro could probably do flare gun ammo in replace to the... what look to be napalm grenades as well perhaps?
I do think it could be interesting to explore cosmetics that explain where characters keep their ammo and such, like Heavy's lunchbox/Scout's Bonk! cooler/etc. A pack of needles hanging from Medic's belt (arranged like a revolver's speed loader), a sheath for Sniper's kukri or any of Demo's swords, the aforementioned grenade replacements, there's several opportunities.

The figure reason why this hasn't probably been done as much, is that Valve at one point made a statement that they don't like cosmetics that have weapons visible in them, or otherwise items that could imply that the user of said cosmetic have one weapon equipped while they have some completely different. I also believe around the same time they mentioned they also didn't like items that had religious symbols on them, or otherwise heavily religious backgrounds or themes.
This is probably why some items get left behind out of sets for "seemingly no reason" at random, like for instance:
-Neo's engineer cowboy set where the hat and vest got in, but not the holster + belt item.
-The Brim-Full of Bullets where it got in without it's companion cosmetic, which was a scarf and holstered revolver.
-The Tartan Tyrolean and the Highland High Heels, but not the matching shirt item which originally had a cross necklace.
and I'm sure these aren't the only instances of it, but these are just some examples.
Also given that Valve doesn't always seem to follow the rule they set, by adding things like the Exorcizor which has a makeshift cross of knives/rockets/axes, or by accepting the update to the toowoomba tunic that gives demoman a sheath on his back. But this might also possibly because:
1. The crosses are makeshift and not actual crosses.
2. The sheath is much smaller than the eyelander or any of the swords he has.
Of course its possible that after all this time they just don't really seem to care about this rule anymore, but Valve is weird and inconsistent about things like these.
So if you feel like its worth the effort to try, by all means go right ahead.
