You really need to ease up on those creases and folds.
I have been trying to lower the amount (on my concepts), but still can't find the right balance between too much/ nearly none.
I struggle to figure how to make them more "cartoony"

I'd consider raising the cloth that's over his mouth further up so it goes over his nose. That tiny bit of skin showing seems kind of odd and at first glance I thought he had a blonde moustache.

I have been seeing people talking about giving the Pyro a new flamethrower, and I figure I could give a bit of a silly idea. If you watch the video, you can see a flamethrower design which existed circa 919 CE. It's known as the [URL="https://en.wikipedia.org/wiki/Pen_Huo_Qi"]Pen Huo Qi[/URL] and it's method of operation was a dual piston action was fairly useful for quick dispersal of flaming liquid at enemy troops and fortifications.
My suggestion for this would be to using a bamboo on metal pole weapon like the firelance, and having the box which has the pistons and such be put onto the Pyro's back as a sort of giant wooden backpack. This box would have golden ornamental designs on it, and depending on your team the base color of the box would be Red or Blue.
The Flamethrowers method of operation would have the Pyro pushing a wooden handle forward on either the metal pipe or into the bamboo and as it's based on a handle, the pyro would either continue to push it forward and backward to keep flames going, or it would be a weapon system in which is based on a cooldown where the Pyro takes half a second to pull the handle back, and the player has to push or hold their mousebutton down to keep firing.
A concept I have for this is that the benefit for the cons is that said flamethrower would act like it's shooting a Huntsman/Flaregun projectile of flame with large spread. This flame would be a bit more damaging if it hits, but the disadvantage would be the cooldown which would stop pyros from doing constant spychecks and constant burning of enemies, meaning this may be more relegated to punching holes into defenses or acting as defense.
I honestly cannot draw for the life of me, but I may give it a shot a bit later, and try to explain it with some artwork.

You know how Demoman has a William Wallace vibe to him and has multiple references to Braveheart? If someone could create cosmetic items to make Soldier look like one of the English soldiers from Braveheart, it would complement Demo's items extremely well. It'd work fine as a Conch reskin imo. Speed boost fits with the 'coconut clap' sound effect; it mimics a horse and makes you go faster.

That paintover is almost too much
My sugestions about some items that could be in the update.
Full Witcher Set for the Scout, examples include Torso item with the Amulet, head stuff is already known, Leg and or arm stuff and some weapons. Yes I am aware of the Three Rune Blade, but I think it needs to be its own thing and not a reskin.
One Handed Melee and Buckler 2 in 1 item for the Melee slot.
There is a Pyro Double Headed axe and Shield combo in the workshop(posted it in the comments of this project workshop page). Maybe something similar for the other classes.
Also for Demo an press "R" to change modes of your shield whey your melee is active from charge to block and block to charge. I think that would be an interesting mechanic to have.
Back to the One Handed Melee and Shield combo, Primary fire is Melee attack, alt fire block and alt then primary fire to shield bash.
I think that the Shield could have some passive effects on the wearer, or not.
I think you know me as the guy that has ideas related to the Guns for the Update.
The 1 in the magazine and low reserve ammo when.
And Engie suggestions regarding the buildings.
The sentry when in Medieval mode is an Automated Repeating Balista and a Gunslinger Reskin which is a Ash Williams style Gauntlet for the minisentry to Mini ARB is a good idea.
Your thoughts on this? Good Bad?

About that gauntlet idea for Heavy Melee, maybe make some splint leather gauntlets aka studded leather for the KGB and GRU, and maybe some more?
