I actually really love the BM Agrunts tho, if you turn off AI and go up to them you can see their mouth properly move to their idle "grunts" and in general they are really cool, minus the dick hands. IMO all they need is a bit of extra beef, and maybe some mouth changes
I'd really just like some beefed up shoulders. Maybe bulk up the shoulder plate a bit, contradictory the notes in the concept, I wouldn't mind the football player look.
dunno bout you but changing their helmet and making their chest/torso more beefier might help.

At this point they have to remake his body-head mesh competly and return to traditional "metalistic swimming cap/hoodie" aka original grunt, or replace it with something totally new like alien-styled head protection visors or just ignore it and move on. (which what they did anyway)

If there was one thing that actually irks me about Black Mesa and isn't model related in the slightest it's the sound design. Specifically, for some of the Xen NPCs. I have no problems at all with the soundtrack or the ambience sounds, those are just amazing. Alien Grunts and Gargantuas have some pretty generic sounds, while the Alien Controllers sound like flying high-pitched whales most of the time.

If I could change one more thing, I might reanimate the Vorts. They're still on Valve's animations, and I guess there's no reason to reinvent the wheel, but I wouldn't mind them being more hunched and bent over like the HL1 model. I attributed their upright posture in HL2 as more of being around humans, along with speaking english.

I suppose they could be shortened (sped up?), they may feel more alert and responsive that way.
Going back to the AGrunt discussion my biggest issue is with the armor, mainly the texture(s). In original HL all Xen creatures if they had some armor it was shiny. Of course it was very simple at the time but it gave them the same kind of material giving you the impression they come from the same technology. Now in BM they just recycled the slave Vortigaunt from Episode 2 and gave it a shiny texture and then there's AGrunt who has armor and texture materials all over the place. I wouldn't mind if they tried making them a bit more similar and in case of AGrunt's armor slightly less complex. Then there's AGrunt's body shape and I agree it's less bulky but I think they still look menacing enough. The colors and face could use a bit more work/change though.
Come to think of it, the model could probably do for some touch ups and reskin considering the model and texture go back to 2007. I've advocated a vort redo in the past but it never occurred to me the model was getting old.
I'm willing to let the slimy look slide because of Valve's retcon, and the agrunt was pushed in that aesthetic direction so it doesn't look out of place to me. What really bugs me though like I just said is their postures and sounds seem so human influenced when they aren't human. The BM vort to me feels like "why reinvent the wheel?". I definitely see the practicality in it especially earlier on in development. But for all the new content, I'm seeing a vort that has a recolored collar. I'm not going to claim any knowledge on how the animation process works, but I can't imagine it's so challenging that it isn't worth experimenting with new animations and postures closer to HL1. Another thing that kind of bugs me is that the reused sounds also still sound pretty human. Throaty with a fresh cup of milk, but still pretty intelligible as someone saying something. Again I claim no knowledge, but I can't imagine that trying a few new sounds is apocalyptic. I could be wrong, and the team has tried new animations and sounds and they turned out to be shitty. I acknowledge that as a possibility. Not trying to disparage the work of the BM team because I see they have worked their asses of to make something of such quality, for most of it being unpaid. But the Vort just seems kind of lazy to me.

It's not in three dimensions or in motion, though. Even then, its shoulder-to-hip ratio is kind of ridiculous. Anyway, some of the early and more conservative concepts of the agrunt found on the BM wiki also look great, as do their corresponding models, but the team made it pretty clear that they simply didn't look as good in-game. The real great thing about the above image has always been the HEV suit, though. Attention to detail, its look, etc. He even did some concepts for the BM team on their forum on how to improve the suit look, way back when, but I don't know if any of it was ever used. the best part of bms besides it being a wonderful mod and very pretty and fun was the hivehand fisting sequence I had to walk away I laughed so hard I blundered into a tripmine and blew up the warehouse, making me do it all again
Honestly the Alien Grunts look more like they wandered out of Duke Nukem Forever with their more 'traditional'-looking armor and alien design. Not to bad talk the designs or anything, it just seems like a weird overhaul.
