We beat the record for length of time between updates, not player numbers, yet the charts say that. There must be some kind of fault.

dead? It takes me about 20 seconds to find a full server on any map i like to play during any time of the week

It's a free game that's been kept alive by the just throwing the occasional scraps of whatever content they find lying around on the metaphorical bonfire.
not only that, theres no other game like tf2. Its a well made UNIQUE first person shooter that is actually balanced, has interesting story and good humor. There are plenty of free games that gets updated but does not have many players.
It's truly a glory and a shame of the game's current state. No doubt being around for over a decade and still maintaining over 100k players on the regular is a feat many developers wish for. Yet from my recent experiences, the game's performance oft feels overtly sluggish and I wish there was ease of access to community made game modes. TF2 is an unbridled achievement of work from developer and community alike, but Valve as upper management seem to do little or less to care for what is a replenishing and beloved gold mine in terms of interest.

It wasn't even *that* special when it was new. I guarantee if it went free-to-play with just class updates, and without having Valve pioneer one of the most malicious and manipulative forms of microtransaction, it would have way less players.

They never outright promised an update for Heavy. The only mention of it was as a sidenote in a blogpost ages ago, that the loser of the war will *probably* get one too later.
IMO, any hope for a Heavy update is for naught. Whatever work was done on it has probably already been scrapped, just like Spy vs. Engie.

Oh absolutely, agreed. TF2 is still very much beloved in the eyes of milions, and how good this is for valve cannot be stressed enough.
I'd go as far as to say that TF2 has elevated so much in it's 10 years of existance, that it has the same status (albeit in much smaller scale) as Pokemon for Nintendo.
And it pisses me off so much that their CEOs aren't acknowledging this. I'm actually certain that their business oriented corrupted tunnel visoned fecal minds are incapable of recognizing the (financial) potential of a satisifed and wholesome fanbase

The game revolves around the Medic because of his ubercharge mechanic.
The Medic's self-heal is insanely powerful, making him too hard to kill if he is not alone/is hopeless.
The Medic can run as fast as a Scout if he's healing one so that's fucked too.
The Soldier & Scout invalidate most of the other classes (except the Medic) when played well enough because of their amazing mobility and dps.
The Heavy is severely underpowered since he needs to spin up his Minigun for 3 or 4 seconds until he can deal full damage.
The Engineer is useless until he can plop down high-level buildings, which takes a very long time unless a Dispenser is available or people start killing themselves to give him metal.
Stock weapons are disproportionately more useful than most unlocks, except for this abomination:
The Crusader's Crossbow is single-handedly the most broken weapon in the game. It invalidates damage instantly like a health pack and heals almost as much as a medium pack. It builds uber. It makes a decent amount of damage. It's not hard to aim at all. Its projectiles are fast as hell and have no reasonable max distance threshold. It makes games prone to annoying stalemates because you can't push based on damage/attrition anymore.
Honourable mentions: Gunboats, Ubersaw, Wrangler, Boston Basher*, Escape Plan**
All of these arguments assume you're playing with a coordinated team vs another coordinated team (even on 12v12) and you're not stacking more than 2 or 3 of each class. Some of these arguments can be soft-countered but come with important caveats, since there's no "one true solution" that is the absolute end of these problems with no downside, since not only players both rely on their team very much (a Scout needs help to destroy a Sentry) and can produce amazing results on their own (a scout can achieve high DPS), those solutions can be complicated to apply in practice (a Sentry takes time and effort to build). They also depend on the map that's being played.
*It's the primary method to build uber since it's a self-damage low-risk infinite ammo tool
**Don't leave home without it. Literally never seen anyone prefer the default Shovel to the pickaxe. It also helps a lot at building uber but not as much as the Basher

I am one of those conspiracy theorists that think the original WAR was rigged, but imagine if the demoman had gotten the gunboats.

TF2 revolving around the medic has nothing to to with imbalance. That's like saying Chess is shit because the Queen is OP.
Most other things you wrote are variable levels of correctness, but a lot of the problem is that valve doesn't want to employ any type of class limits.
The gunboats is the most balanced weapon in the game, I have no idea what your beef with it is.
If there were hard solutions to problems, the game would be 'solved', not balanced. It's a team game, you're supposed to have to rely on your teammates to some extent.
TF2 is still one of the most balanced games you can find on the market. Its main competitor, Overwatch, is basically a joke compared to it.
Yeah i see what you mean, they put a lot of focus on medic being an important character. But its not inherently OP because medic gets focused by every single decent player. But i agree he should be
nerfed. Aside from that spy has gotten the short end of the stick. He is still good although a bit underwhelming. The current balance of tf2 is better than ever, some small tweaks would improve the experience, but for an online shooter with 9 characters and over a 100 weapons i'm very satisfied.
Oh, the WAR! Update was definitely rigged. I know that we've found art assets for if Demo had won the war, but you have to remember there was that propaganda poster contest Valve was running. They could pick any arbitrary number of votes to add to either side for the winning entry (and hadn't told us in advance what that amount would be), and the votes that the winning poster entry added to the Soldier side so vastly outnumbered his final margin of victory that Demo would've otherwise won had the poster contest not been a thing (plus the winning artist had also created a similar poster for Demoman, so Valve could've used either one to outright choose the victor behind the scenes).
Still, I think it was for the best; I feel like the Gunboats fit Soldier better anyway and combined with later unlocks for both classes, helped give the two more distinct roles. Plus if we ever needed to give Demo a Gunboats-like unlock in the future (a questionable idea when you consider that the Sticky Jumper is already seen as a relatively balanced sidegrade even without being able to do damage, due to the absurd mobility it affords), we could always just add an additional ability to the Wee Booties for use with stickies instead of shields.
I'm rather surprised that the concurrent player number is actually so low, on its heyday I imagined it'd be 5 times the current record or more but I guess TF2's way more niche than I thought it was.
Not surprising now that I think about it since the only Valve thing that ever reached any sort of mainstream status at least where I live was Counter Strike
Please, Overwatch has a lot more issues than TF2. They don't even know what to do with characters and balance/rework them almost monthly.
I don't know why people dumbed this.
I get that its complaining about something that "doesn't affects you that much" or something of the sort, but all the hats and stuff kind of ruined the look of the game both art wise and gameplay wise. Things are way more cluttered nowadays than they were years ago, and this kind of happens in every game.
